EXHIBIT B <br />IMPLEMENTATION SERVICES / SCOPE OF WORK <br />NuPark will provide a comprehensive web based, vendor hosted Parking Management System fully <br />integrated with parking permit and parking citation functionality. This parking management system will <br />allow the City to enforce utilizing automated license plate recognition (ALPR) technology. <br />The NuPark implementation team will provide the City with the knowledge, documentation, support, and <br />training needed to successfully transition from your current parking system to the NuPark solution. Upon <br />designation of appropriate project resources, NuPark will coordinate initial meetings to confirm details of <br />the solution requirements for project commencement. After which, a specified implementation timeline <br />will be provided, reflecting the activity and milestones applicable for the City's project. <br />NuPark is prepared to begin the implementation process with the City immediately upon award of the <br />contract. The NuPark system will be implemented within 120-150 days of contract signature. While <br />NuPark will be dedicated to lead a collaborated effort to meet the expected timeline, such a commitment <br />will assume the City's ability to meet respective milestone activity assigned. <br />The following outlines the implementation services scope of work to support the deployment of NuPark <br />parking management system for the City of San Marcos. The standard tasks/milestones listed below <br />typically occur in the order listed during that timeframe. Others may take place concurrently. <br />Implementation services for this engagement include the following works items, at the approximate <br />delivery timeline (from execution of contract): <br />Project Planning and Initiation/Project Management: (to commence within 30 days) <br />Services to effectively manage, administer, and report status on the contract scope, schedule, budget, <br />communications, quality, resources, risk, and integration of tasks as pertained to the delivery of project <br />deliverables. Tasks and ownership related to this work item include: <br />• Project Kick Off <br />o Internal Project Hand-off Call <br />o External Kick-off Call <br />o Provide LPR Privacy Policy Guidelines <br />o Infrastructure Setup including Database, URL <br />• Hardware Order <br />o LPR Equipment <br />o Handheld Devices, if applicable <br />• Create and Deliver Final Project Plan <br />Data Migration and Validation: (to commence within 45 days) <br />Data migration includes conversion of active permits and citation data, forom the City's legacy system(s). <br />Tasks and ownership related to this work item include: <br />• Provide "What Converts" Document <br />• Obtain Data Export <br />• Begin Data Mapping <br />• Convert and Import Data to NuPark <br />• Review Data Import to NuPark and provide feedback <br />• Feedback & Secondary Data Review <br />18 <br />
