Project team members will be the core functional leads for each area in the system. The project team <br />members have detailed subject matter expertise and are empowered to make appropriate business process <br />and configuration decisions in their respective areas. <br />The Project Team is tasked with carrying out all project tasks described in the Statement of Work <br />including planning, business process analysis, configuration, documentation, testing, training, and all <br />other required City tasks. The Project Team will be responsible for and empowered to implement the new <br />system in the best interests of the City consistent with the project goals, project vision, and direction from <br />the Project Manager and Executive Team. Project Team members will be dedicated to the project full <br />time. <br />The City Project Team/Functional Leads will be responsible for: <br />• Making business process changes under time sensitive conditions. <br />• Assisting in identifying business process changes that may require escalation. <br />• Attending and contributing business process expertise for As -Is, To -Be and the Static Environment <br />Testing sessions. <br />• Identifying and including necessary subject matter experts to participate in As -Is, To -Be and the <br />Static Environment Testing sessions. <br />• Providing business process change support during Core User and End User training. <br />• Completing security templates for all Core and End users. <br />• Completing Performance Tracking review with City Project Team on End User competency on <br />trained topics. <br />• Providing Core and End users with dedicated time to complete required homework tasks. <br />• Acting as supervisor /cheerleader for the new process. <br />• Identifying and communicating to City Project Team any additional training needs or scheduling <br />conflicts <br />• Actively participate in all aspects of the implementation, including, but not limited to, the following <br />key activities: <br />• Complete homework assignments <br />• Kick -Off Planning and Coordination <br />• Project Management Plan Development <br />• Schedule Development <br />• Maintains and Monitors Risk Register <br />o Escalates Issues as needed <br />• Communicates with Tyler Project Team <br />• City Resource Coordination <br />• As- Is /To -Be <br />• Best Practices Decision - making <br />• Static Environment Testing (SET) <br />• Change Management Activities <br />• Analysis, Table Building, Security and Workflow Maintenance <br />• Process Training <br />• Customization Specification, Demonstrations, Testing and Approval <br />• Conversion Analysis and Verification <br />• End User Training <br />• Parallel Testing and/or Trial Run Testing <br />• Forms Design, Testing, and Approval <br />• User Acceptance and Stress Testing <br />CITY OF SAN MARCOS, TX PAGE 8 OF 62 <br />ERP PROJECT- FINAL SOW <br />
